Ludovic MarieandClaude Opus 5.5 7c8e0d8e9b Roadmap: Now at most 8 items, each with an owner and a tracking issue
roadmap.toml items get `owner` (a GitHub login) and `issue` (the tracking
issue); `check` requires both on every Now item, at most 8 Now and 12 Next
items, and the tracking issue to be an open issue. ROADMAP.md shows them,
roadmap.json carries them (the hub ignores unknown keys).

The proposed lists, from the work actually happening (open pull requests,
agents' workstreams):
- Now: smooth-frames, server-tick, mods, port-ledger (the player-visible
  gaps), modpack-worldgen, server-thread, java-instances, lean-code, with
  tracking issues #3909-#3916.
- Mods: one line (Ludovic's decision), owner levzzz5154; native-mods,
  mod-registry, server-mods, mod-screens, modder-tools, machines-api and
  mod-world-items fold into it.
- Shipped (`sync`, all their pull requests in a release): server-dialogs,
  discord-presence, native-shaders, pregen, item-cooldowns, chat-settings,
  pointer-hand, text-field-keys, chicken-flap. phones-and-browser is not
shipped: it becomes ongoing so `sync` stops taking its first pieces for it.
- Next: 12 (splitscreen, owner martipops, and launcher-redesign come up);
the rest of Next moves to Later.

Part of #3859.

GIGABAIT93andClaude Opus 5.5 479f53624c Python tools: read and write UTF-8 in roadmap.py and port_publish.py
roadmap.py reads and writes ROADMAP.md and the roadmap TOML as UTF-8, so
build writes the · as git has it and build --check doesn't call a fresh
checkout out of date on Windows. port_publish.py decodes gh's and
node's output as UTF-8, so an issue body's arrows survive an update, and
writes the store path as #3441 does, so the two pull requests agree.

Ludovic MarieandClaude Opus 5.5 d2b0347777 Point links at the horizon-rust organization
The repositories moved from ludovic111 to the horizon-rust organization.
GitHub redirects repository URLs but not GitHub Pages, so the mod index
moved to https://horizon-rust.github.io/horizon-mods/: the launcher and
the game read it there. The launcher still accepts icons and files from
the old addresses, which a mirror keeps serving for launchers released
before the move.

Release notes thanked ludovic111 once the repository's owner became the
organization (verify failed on main): the maintainer is now named.

Ludovic MarieandClaude Opus 5.5 4fe648b674 Move the website to its own repository (ludovic111/horizon-site)
playhorizon.dev now deploys from the private ludovic111/horizon-site, which holds website/'s history. The files
its build still reads from here move out of website/:

- the design tokens to crates/horizon-theme/tokens.css (xtask tokens writes them, tokens_css_is_up_to_date checks them);
- the roadmap's JSON to roadmap/roadmap.json (tools/roadmap.py build);
- the benchmark fixtures to crates/horizon-telemetry-server/tests/fixtures/benchmarks/ (the site keeps a copy);
- the web icons to docs/media/brand/web/ (xtask icons).

pr_ready loses its website area and the tokens special case; rust_changes, the roadmap's links and every doc
that pointed into website/ follow.

Ludovic MarieandClaude Opus 5.5 c1ffa17c87 Hub: vote for roadmap items, report a bug and suggest something from the page
Each item still to come gets a "Want it" button with its count; the Contribute
tab gets a bug report form (the #horizon-bugs template, which the telemetry
server opens as a GitHub issue and links back) and a suggestion form (to the
private queue Kira relays), and a Contributors list that shows the Discord name
of those who agreed on Kira (/contributors.json). The forms and buttons appear
once the hub's server answers; until then the page points to GitHub and Discord.
roadmap/README.md documents the intake API that Kira shares.

Ludovic MarieandClaude Opus 5.5 e458e37249 Hub: journal.json in the flat format Kira reads, at /data/journal.json
One entry per merged pull request (with its roadmap item), game or launcher
release, shipped roadmap item (post and announce) and weekly summary, newest
first, ids stable forever: the feed kira's src/journal.js posts to #updates and
X. The journal's item links are hub#<id>; the board's and the journal's ids are
reserved too, and the page-wide unique-id test covers every tab.

Ludovic MarieandClaude Opus 5.5 c04b7afdb9 Hub: the Kanban and the Journal tabs, and /hub/journal.json
Kanban: every open issue and pull request and what closed in the last seven days, placed in To do,
In progress, In review and Done by the rules of Kira's work board, each card with its roadmap item
(its roadmap:<id> label or the item linking it) and a filter by item. Journal: every release with its
changes grouped by roadmap item, the merges no release has yet, and a weekly summary from
roadmap/journal/<year>-<week>.md. The same journal is /hub/journal.json, for Kira's #updates and posts
elsewhere: each entry names the roadmap items it moved and shipped, with their 240-character text.

Ludovic MarieandClaude Opus 5.5 68234ac407 Hub: the roadmap at /data/roadmap.json and items at hub#<id>, as Kira reads them
Kira (kira #10-#14) fetches https://playhorizon.dev/data/roadmap.json and links
items as <hub>#<id>: the JSON moves there (readable from any origin) with the
announce flag, and each item's anchor is its id. Ids the page uses itself (tabs,
sections, headings) are refused by the check; a test keeps every id of the page
unique, which caught the overview's headings sharing ids with the roadmap's.

Ludovic MarieandClaude Opus 5.5 e936e412ba Website: the hub (/hub) with the roadmap, a Simple / Technical switch and live states
playhorizon.dev/hub is the public entry point to what is happening on Horizon. Overview: where
Horizon is, the 3 to 5 things in focus, what is next, what shipped last, how to help. Roadmap: Now /
Next / Later / Help wanted / Shipped, filtered by area, every item with its issues and pull requests
in their GitHub state (baked at build, refreshed in the browser). Contribute: good first tasks,
claiming, connecting an agent to Kira, the rules. A Simple / Technical switch swaps every item's
plain and dev text and is remembered. /roadmap redirects to the Roadmap tab.

tools/roadmap.py build now also writes website/data/roadmap.json, which the site reads and serves at
/hub/roadmap.json.

Ludovic MarieandClaude Opus 5.5 a95be8a7f3 Roadmap: announce = true marks items Kira also posts on X when they ship
Kira's X poster (kira #12) posts shipped items flagged announce in journal.json.
Set on the five whose release is news: modpack world generation, the mod
registry, Discord Rich Presence, Microsoft sign-in and CurseForge. Flags must be
booleans.

Ludovic MarieandClaude Opus 5.5 22c3f2bd0f Roadmap: roadmap/roadmap.toml, ROADMAP.md generated from it, and its checks
One source of truth for what is being done, what comes next and where to help: roadmap/roadmap.toml,
each item said twice (plain words for players, the technical picture for contributors), Now / Next /
Later / Help wanted / Shipped, no dates. tools/roadmap.py builds ROADMAP.md from it, checks its rules
offline (CI, through tests/test_roadmap.py) and against GitHub (links resolve, no stale Now item),
ships items whose pull requests all went out in a release (sync), and keeps a roadmap:<id> label per
item (labels). README links it; roadmap/README.md is the maintenance guide.
