Schema: sequence[] is source-of-truth. Card: { id, type: slide|clip|placeholder, duration_s, card:{...} }. Gap: { id, type:"gap", duration_s, note }. Derived cards[] include start_s + audio_start_s for preview/assembly compatibility.
Workflow: timeline.json -> preview + horizontal timeline edits -> validated patch -> guarded apply (backup first). timeline-viewer.html is kept as the read-only previewer. To point the NLE at another timeline or project, restart the server: node tools/timeline-export/export-server.mjs --port 8792 --slice-root DIR --timeline FILE (see slice PROGRESS.md).
